Summary

  • EXECUTIVE_SUMMARY.md — single-page explainer: what XYPH is, why it matters, current state, architecture
  • ROADMAP.md — narrative roadmap with milestone dependencies and ordering (DONE → NEXT → FUTURE)
  • TRACEABILITY.md — draft canonical spec for the requirements-to-evidence graph model (stories, requirements, criteria, evidence nodes, computed completion, test annotations)

Context

These docs emerged from a session reviewing the project's direction. The traceability spec reconciles with existing canonical docs (GRAPH_SCHEMA.md, DATA_CONTRACTS.md, ROADMAP_PROTOCOL.md, VISION_NORTH_STAR.md) and identifies where each needs to evolve.

Test plan

  • No code changes — docs only
  • Build and lint unaffected
